The Shower That Lied: A Leak Investigation and Rebuild in Downingtown

Twice before we arrived, this Downingtown shower had been fixed. Regrouted once, recaulked and regrouted again two years later, each time because a ceiling stain kept blooming in the family room below. Each fix looked successful for a season. The stain always came back, because the stain was telling the truth and the grout was not.

Reading the evidence before demo
A moisture meter along the ceiling stain mapped the wet path straight under the shower's curb, the classic signature of a failed pan rather than a plumbing leak. We confirmed with a controlled test: taped drain, few inches of water, and the meter downstairs climbing within the hour. No drain snake or supply repair fixes that. The pan itself was passing water, and the only route to it runs through the tile above.
We give owners this diagnosis with the evidence, not just the conclusion, because full shower demo on a contractor's word alone is how trust gets spent. The meter readings and the flood test are repeatable in front of you.
What the demo confessed
Under the tile: no membrane on the walls, a pan liner installed flat with no pre slope, and nails through its corners, any one of which voids the whole concept. Twenty years of slow seepage had softened the subfloor at the curb, which we cut back and rebuilt. None of this was visible from the bathroom, which is the point: the previous fixes had repaired everything a camera could see.
The rebuild ran our standard system: sloped, flood tested pan, full wall membrane, cement board, then new marble look tile. Tile returned to being what it should have been all along: decoration on top of the actual shower.

A shower that needs regrouting more than once is not asking for grout. Ceiling stains below, musty smell, or hollow sounding tile at the bottom rows are the tells. The honest test costs nothing: ask whoever quotes the fix to name the waterproofing layer their repair relies on. Silence answers the question.
